Agents face reality check
A new CIO Dive report confirms that agentic AI success was rare in 2025. This year is being called the make-or-break moment where pilots must either prove operational value or get cut. Everyone is struggling with this (your competitors too). The winner will be the one who prioritizes reliability over novelty.
Hype replaced by pragmatism
TechCrunch reports a tectonic shift in January 2026: Executives are sobering up. They no longer want flashy demos of what is possible. They want smaller models and reliable agents that solve boring, specific problems. Budget approvals will now require boring metrics like error rates and cost-per-token, not just innovation value.
Complexity kills workflows
IBM notes we have moved past single-purpose agents. The new standard involves multi-step reasoning and tool selection. However, this increased complexity is introducing new failure points that break traditional automations. Simple chatbots are safe. Multi-step agents are risky. You need better observability tools now.
💡 Don’t blame the model. Blame the process.
Here is the pattern I see regularly with new clients: They tried to replace a human with an AI agent. But on a harder task, the AI agent failed. So they decided AI is (yet) not good enough to be used in their process.
But the data tells a different story.
Half of enterprise pilots are failing not because the AI lacks intelligence, but because the workflow lacks definition.
They try to replace humans with magical AI. Although they should have replaced them with systems.
You need to adopt a deterministic mindset. Think of your AI agent not as a creative employee, but as a train on a track. If the track (the process) has gaps, the train derails.
I call this the Stoic Automation approach:
Map the inputs: What exactly does the agent receive?
Define the constraints: What is it never allowed to do?
Build the rails: Use tools like Make or n8n to force specific paths.
If you cannot flowchart the decision process on a napkin, the AI cannot execute it reliably.
Then you can fix your agent with this simple framework that I call the AI logic sandwich:
Bread (Hard Code): Fetch data via API (deterministic).
Meat (AI): Summarize and draft response (probabilistic).

Reliability is cheaper than repair. A failed pilot costs you months of momentum and burns team trust. A boring, well-mapped system starts saving money on Day 1.
That’s something I try to remind clients regularly: start with mapping your process, then aim for a solution that covers 80% of situations without human intervention. If the agent has to decide along the way, break it down until it’s binary.
Ignore the hype and focus on building good rails for your train. Your AI & automation ROI will be much higher.

I see the same pattern—AI pilots fail less because of model limitations and more because teams try to replace humans instead of designing systems. Without clear inputs, constraints, and guardrails, even the best models derail.
Treating AI like infrastructure (rails + checks) rather than intelligence-first magic is the mindset shift most businesses still miss. Reliability > novelty will decide who actually scales AI in 2026.
