One decision that makes AI & automation reliable
Your automations and AI agents are only as good as the data they read. Here's how to fix that first.

The first time most founders hear “data architecture,” they close the conversation within 5 minutes. Because the phrase sounds too complicated. Something that belongs in Q3, not this Tuesday.
It isn’t any of those things. In many broken automations I’ve seen, the fix has been the same: one decision, made in an afternoon, before a single scenario is written. Here’s what that decision is.
Single source of truth
A single source of truth is not a tool you buy. It is a decision about which version of each piece of data is the right one, and an instruction that everything else reads from there.
Most businesses have customer data in a CRM, a spreadsheet that “sales team uses,” and a .csv file that was exported once and never deleted. All three contain different information. Every automation built on top of that foundation inherits the disagreement.
The Make.com scenario sends last month’s pricing because that’s what the spreadsheet contains. The AI agent writes the wrong name because it read from a Pipedrive record that was updated but the .csv file wasn’t.
This is not an automation failure. It is not a prompt failure.
It is a data architecture failure, and the fix is a decision, not a rebuild.
What the architecture actually looks like
In almost every build I’ve audited, three data types are involved in the errors: customer and contact data, product and pricing data, and process or SOP data.
For each type, one tool is authoritative. Customer data: your CRM, Pipedrive or HubSpot. Pricing and product data: Airtable. Process and SOP data: Notion. When any automation or AI agent needs to read that data, it reads from those sources only.
The most reliable implementation adds one layer: a central database that every tool syncs into. Your team keeps working in Pipedrive and ClickUp, while Make.com or Coupler.io handles the routing: when a record updates in Pipedrive, a scenario pushes the relevant fields to the central database within minutes.
Every automation and every AI agent reads from the database. Not from Pipedrive. Not from the spreadsheet. From the one place everything feeds into. Setting up the Airtable base takes 90 minutes. The Make.com sync scenarios take 2 to 3 hours. The full architecture is running in under 4 hours.
Four steps to make this decision today
Step 1: List every place each data type currently lives.
Customer data, pricing data, process data. For each: write down every tool, spreadsheet, and document that contains a version of it. Include the informal ones. In my builds, founders find 4 to 7 sources per data type. That number is the problem made visible. Breaks when: you skip the informal sources. The spreadsheet nobody officially edits is the one the old automation is pointed at. Time: 30 minutes
Step 2: Choose one authoritative source per type and write it down.
One line: “Customer records: Pipedrive. Read from here only.” Pick the source that is most current, most consistently maintained, and most accessible via API. If no obvious winner exists, pick the most practical one and commit. Most people stall here waiting for the perfect answer. There isn’t one. Time: 20 minutes
Step 3: Build the central database and sync scenarios.
Airtable or NocoDB base, 4 tables, field names matching your CRM exactly. Make.com scenarios to sync from each source. Build a failure alert into every sync scenario: a named owner receives a notification when the sync hasn’t run. Without the alert, a silent failure leaves your database stale and you won’t know until an automation produces a wrong output. Time: 3 to 4 hours
Step 4: Redirect existing automations and AI agents.
In Make.com, find each active scenario that reads customer, product, or process data and check which source it points to. If it’s not the authoritative source, redirect it. For AI Sandwich systems: check each top bun, what data does it pull before passing to the AI, and update that source. Average redirect: 15 minutes per scenario. Time: 1 to 2 hours depending on how many scenarios you have
The outcome
You’ll know it’s working when your automation errors dropped from 1 in 8 runs to 1 in 50 runs in 3 weeks. The automations didn’t change. The data layer did.
Two things become different in your own stack. First: when you start a new automation, you know immediately where to point it. No archaeology. “Customer records, Airtable DB.” The decision was already made. Second: when something produces a wrong output, the first diagnostic question changes from “which version of the data did it read?” to “did the sync run?” One is a maze. The other has a yes/no answer.
Every automation you’ve built that produced a wrong output had a reason. Very often the same one: it read from the wrong place.
The fix is a decision, not a system overhaul. One source per data type. Everything else pointed there.
